How to reduce cash-on-delivery returns
A returned COD parcel costs you both legs of the freight and gets you nothing. Here are the five reasons parcels come back in Pakistan and what actually works against each one.
Cash on Delivery is how most of Pakistan buys online, so it isn't going anywhere. But every seller running COD eventually notices the same thing: the returned parcels quietly eat the margin the sales were supposed to make.
A return to origin is worse than a lost sale. On a lost sale you keep the stock and pay nothing. On an RTO you pay the outbound freight, the return freight, and the handling — then get the item back possibly damaged, definitely delayed, and with your cash tied up the whole time.
You will never get returns to zero. But most returns come from five causes, and four of them are fixable without spending anything.
The five reasons parcels come back

1. Confirm before you dispatch
This is the single highest-return change you can make, and most sellers skip it because it feels like friction.
It isn't friction — it's the cheapest possible filter. The cheapest return is the parcel you never sent. A confirmation message before dispatch costs you almost nothing and removes the impulse orders, the duplicate orders and the fake ones before they turn into freight.
Do it on WhatsApp, not by phone call. Calls go unanswered from unknown numbers, take your staff's time, and can only be made during the day. A WhatsApp message gets read, gets answered when the customer is free, and leaves a written record.
Keep it short and make replying trivial:
> *Hi Ayesha — this is [store]. Confirming your order #1043, 1 × Kurta (Medium), Rs 3,450 COD, to > [short address]. Reply YES to confirm and we'll dispatch today.*

2. Stop the listing from overselling
A return in this bucket is your own photos' fault. The customer got exactly what you showed and didn't want it.
- Show the product as it actually is. Enhance the lighting, not the product. Never let editing
shift a colour a customer is buying *for* its colour.
- Photograph scale. "It's much smaller than I thought" is one of the most common return
reasons, and it's entirely preventable with one photo next to a familiar object.
- Publish real measurements. For clothing, garment measurements in inches beat S/M/L, which
means nothing consistent across Pakistani brands.
- Show the flaw. If it's a seconds piece or has a minor defect, photograph it and say so. You
lose a few orders and avoid the returns.
- Answer the questions before they're asked. Fabric, weight, what's in the box, whether the
colour differs on screen.

3. Fix the address and phone at checkout
A large share of failed deliveries are simply undeliverable, not unwanted.
- Make the phone number required and validated in the right format.
- Ask for a landmark or nearby reference — Pakistani addresses often need one, and riders rely on
it more than the street name.
- Ask for city as a picked value rather than free text, so it can't be misspelled.
- Flag suspicious orders for a call: gibberish names, an address of three characters, five identical
orders to one address.
4. Set delivery expectations, then dispatch fast
Every extra day is another chance for the buyer to find it cheaper somewhere else, or forget they ordered.
- State a realistic delivery window on the product page and repeat it in the confirmation.
- Dispatch same-day where you can. Speed reduces returns more reliably than any message you send.
- Send a dispatch notification with the courier and a tracking link, so the parcel isn't a surprise
when it arrives.
- Choose the courier by coverage in your actual customer areas, not by headline price. A cheap
courier with poor coverage in your top city costs more in returns than it saves in freight.
5. Nudge toward prepaid, gently
Every prepaid order is an order that cannot be refused at the door.
- Offer a small, honest discount for paying online. Compare it against what an RTO actually costs
you before setting the number.
- Give buyers a payment method they trust — EasyPaisa, cards, bank transfer. Some customers pick
COD only because nothing else was offered.
- Free delivery on prepaid is often a cleaner incentive than a percentage off.
Don't remove COD. In this market that's not a returns strategy, it's a sales-reduction strategy.
What to measure
You can't improve this without a number. Track two:
- RTO rate — parcels returned ÷ parcels dispatched, monthly.
- RTO rate by product. This is the one that pays. One or two products usually generate a wildly
disproportionate share of returns, and it's almost always a sizing or expectation problem you can fix on the listing.
